So this super-evil drug lord only has 4 guards at his mansion and 3 of them are stationed at the front gate? These guys have private armies that are number in the hundreds, if not thousands.

Miguel "Z40" Trevino - Caught with 2 guards.

These three were the most powerful and bloodthirsty cartel leaders Mexico had seen. All three were taken down without the "Hundreds, if not thousands" of armed sicarios you speak of.
He's Mexico's biggest drug kingpin. He felt safest at home. That's why he didn't need an army. He was so powerful, who would threaten him in his own home? Also why Alejandro's plan succeeded. Because no one was expecting an infiltrator to make it all the way to Alarcon's dining room.
I liked this movie but here's a couple of nitpicks.
After he was caught by Alejandro and forced back into the black Mercedes, why didn't Manuel Diaz just drive to a lower-ranking jefe's mansion? Why lead Alejandro all the way to Alarcon's home? Diaz surely knew he was dead already.
I kept waiting for the maid to come out guns blazing and save Alarcon. Wouldn't that have spoiled everything?
Alejandro told Diaz if he tried anything his daughters would be violated by 20 men.
